# How a SaaS Company Called Every Customer Who Cancelled, and Some Came Back

A SaaS company's cancellation flow ended in a two-question email survey that almost nobody filled out. We replaced it with an outbound voice AI agent that calls every cancelled account within the hour, and a few of them don't stay cancelled.

A cancellation inside most SaaS billing systems triggers exactly one thing: an email asking the customer to pick a reason from a dropdown and maybe type a sentence. At the mid-market SaaS company in this case study, the response rate on that email was under one in ten. Everyone else closed their account, got logged under a reason code of "other," and disappeared into a churn report nobody read closely until the next board meeting.

## The Problem: A Churn Report With No One In It

The retention team could tell leadership how many accounts cancelled every month. They could not tell anyone why, beyond guesses pulled from support tickets and the handful of exit surveys that came back. Some of those guesses were probably right. Plenty weren't, and there was no way to tell the difference, which meant every roadmap and pricing conversation that touched churn was arguing from the same thin pile of unanswered surveys. The company had tried a heavier email sequence before this, three follow-ups over two weeks asking cancelled customers to reconsider. It barely moved the response rate and never once surfaced a reason specific enough to act on.

## The Approach: Call While the Reason Is Still Fresh

Instead of adding a fourth email, we proposed calling. Not immediately at the moment of cancellation, which tends to catch people mid-task and annoyed, but within the same business day, while the decision is still recent enough that the person remembers exactly what tipped it. The call was framed internally and in the opening line as an exit interview, not a save attempt, because customers can tell the difference in the first ten seconds and hang up on the wrong one.

## The Build: A Call That Branches on the Real Objection

We built an outbound **voice AI agent** triggered directly off the cancellation event in the billing system. It opens by confirming it isn't trying to change their mind, then asks the one question the email never reliably got answered: why did you leave? From there the call branches. A price objection gets a lower-tier plan that was never offered during the standard cancellation flow, because nobody on the team had realized price, not the product, was the sticking point for a meaningful share of these accounts. A missing-feature answer gets logged against the specific feature and routed into the product team's queue instead of a generic churn tag. A competitor switch gets one follow-up question about what tipped the decision, which turned out to be the most useful data point of all three.

Every outcome, along with a transcript of what the customer actually said, writes back into the CRM against that account record in place of the old "other" bucket. That [CRM integration](/services/crm-integrations) piece mattered as much as the call itself. A reason code with no context is nearly as useless as no reason code at all, and the earlier email sequence had made the same mistake our [AI email outreach](/services/ai-email-outreach) work tries to avoid elsewhere: it asked a question without doing anything useful with a vague answer.

## What Changed

Most calls that connect end in under two minutes with a short, specific answer and nothing more, and that was always the expected outcome for the majority. The retention team now has actual reason codes instead of guesses, broken down by plan tier and account age, which has already reshaped two items on the product roadmap. The part that surprised the team: a handful of accounts a month, not a flood, agree on the call to switch to a lower-tier plan instead of staying cancelled, something the standard flow never offered because nobody knew to offer it. [Bain & Company's research, cited in Harvard Business Review, found that increasing customer retention rates by just 5% can increase profits by 25% to 95%](https://hbr.org/2014/10/the-value-of-keeping-the-right-customers), and those are exactly the accounts a flat cancellation email was never going to reach.

We've since pointed the same call structure at [renewal risk before the cancellation happens](/blog/saas-outbound-renewal-call-agent) and at [failed payments that look like churn but aren't](/blog/saas-failed-payment-recovery-voice-ai) for other clients, and compared notes against an earlier build that handled [trial accounts drifting toward expiry](/blog/outbound-voice-ai-agent-saas-churn-recovery). The pattern holds across all three: the moment closest to the decision is the moment a real conversation does the most work, and an email can't have one.

## Frequently Asked Questions

### Why call customers after they've already cancelled instead of trying to stop the cancellation?

Because by the time most SaaS cancellation flows trigger an intervention, the account is already closing. Calling right after cancellation catches the real reason while it's still fresh, feeds it back into the product and pricing conversation, and still leaves room to win the account back on a different plan.

### What does the voice agent actually say when a customer picks up?

It opens by making clear it isn't trying to talk them out of anything, then asks one question: why did you leave? From there it branches on the answer. A price objection gets a lower-tier option that wasn't offered during checkout. A missing feature gets logged to product. A competitor switch gets a follow-up on what tipped the decision.

### What happened to the customers who didn't want to talk?

Most calls that connected ended in under two minutes with a short answer and a goodbye, which is fine. The point was never to convert every call. It was to replace a reason code of "other" with an actual answer, and to catch the smaller number of accounts where the real objection was fixable.

### How is a win-back call different from a churn-prevention call?

A churn-prevention call reaches an account before it cancels, usually triggered by a usage drop or a failed payment. A win-back call reaches an account after cancellation is already confirmed. The account has nothing left to lose by being honest, which is exactly why the reason it gives tends to be the real one.
