The Problem with Manual First Response
Inbound inquiries came from four sources: Facebook ad forms, a website contact form, walk-in registrations at site offices, and organic WhatsApp messages to sales team members' personal numbers. Every channel had the same failure point: the first response was manual.
The sales team — six to eight people managing active buyers and site visits simultaneously — couldn't reliably respond to new inquiries within the hour. A review of three months of leads showed the median first response time was four hours and twelve minutes. On weekends and evenings, when a significant share of inquiries arrived, it stretched past eight hours.
In residential real estate, where a buyer is typically shortlisting three to five projects at once, four-hour response windows are expensive. The first developer to engage a serious buyer frequently has the advantage — not because their project is necessarily better, but because they were present when the buyer was actively deciding.
The Approach: Map Before You Build
Before we wrote a single line of automation logic, we mapped the inbound flow in detail. The goal was to identify which parts of the inquiry conversation could be handled autonomously, which needed immediate human routing, and what information would make a human follow-up more effective.
Three qualification signals mattered most to this developer's sales team: project interest (which of the five projects?), configuration preference (1BHK, 2BHK, 3BHK), and buyer timeline (ready in three months, six months, or still exploring). These were the three data points any rep asked within the first two minutes of a call. If a conversational AI for business could collect them before the rep picked up the phone, every follow-up would start further ahead.
There was also a simpler prior need: many inquiries simply needed an immediate acknowledgment. A buyer filling out a form at 10pm had no idea whether it had gone through or been seen. An immediate, confident reply — before any qualification — changed their experience of the brand before any human interaction had happened.
The Build
We connected a WhatsApp Business API number to the developer's central inquiry routing, replacing the dispersed personal-number flow. All four inbound sources were mapped to this number — form submissions triggered an outbound WhatsApp message to the lead's registered number automatically, within seconds of submission.
On first contact, the AI agent sent an immediate acknowledgment and opened a qualification conversation. The flow was designed to read like a message exchange, not a form: project interest first, then configuration, then timeline. Each response branched based on what the buyer said. If a buyer indicated they were still researching, the bot offered a brochure download and a call-booking link, then closed the loop without escalating to the team. If the buyer indicated serious purchase intent, the conversation ended with an offer to schedule a site visit and an immediate flag to the relevant project sales rep.
Every conversation wrote a summary card to the CRM: project interest, configuration preference, stated timeline, the buyer's own words from the chat, and a recommended next action. Reps opened their CRM in the morning with pre-qualified leads rather than raw form submissions and a list of numbers to cold-call.
What Changed
Median first response time dropped from four hours and twelve minutes to eight minutes — the eight minutes being the latency between form submission and the first WhatsApp message arriving on the buyer's phone.
The more significant shift was in conversion from inquiry to site visit booking. In the three months before the automation went live, roughly 14% of inbound inquiries resulted in a site visit. In the twelve weeks after launch, that number moved to 21%. The team's read: buyers who received an immediate response were less likely to have shortlisted and visited a competing project before the sales rep followed up.
The sales team's own work changed too. Less time on cold call-backs to leads who had already decided elsewhere; more time on conversations where the buyer was warmed up and expecting the call. First-contact call duration dropped because discovery had already happened in the WhatsApp chat.
What this first phase didn't solve — and what we've scoped for a second build — is the volume of repeat inquiries from existing buyers asking about construction milestones and documentation status. That's a different automation layer, one that connects to project management systems rather than the CRM. It's the natural next step once the team has built confidence interpreting and acting on automated conversation data.
